I have a few suggestions because I see the clan system as very favorable to such conversion. Why not make the game start after the formation of the three kingdoms where the power of the Cao clan is shadowed by the Sima clan and if you provide the start as ruler option, it becomes very interesting for example if you play as Cao Mao (who tried to restore the imperial power against Sima Shi and failed (he was killed when he rebelled against Sima Zhu (sima Shi's successor) but maybe the player won't fail). Give the decision or policy of force the emperor to abdicate with great influence requirement or 100 percent support. Some Cao family loyalists rebelled in the southeast (the rebellion of Guanqiu Jian and Wen Qin in Shouchan 255AD which can be a good starting date) thus you have a faction at war with Wei. In Shu, the Eunuch faction took over the Lui clan and the successor of the legendary strategist Zhuge Liang, Jiang Wei is beset with plots and cannot move against the war-torn Wei until he has enough power to declare war. The Nanman nomades can be another faction. In Wu, a similar situation where another clan became more powerful than the ruling clan. Instead of the old guys, maybe later date three kingdoms will give you more opportunity to explore the full potential of the new political system. It also fits the spirit of the bannerlord game through the idea of a falling civilization divided into warring factions.

The Shouchan Rebellion
The Nanman
and you can add other non-chinese tribes in the North, West and South
I suggested this elsewhere too but this is because I am no modder but I played the game and its political system and somehow I believe the three kingdom mod can go very far (it can be to Bannerlords what viking conquest was to warband if instead of choosing the old guys you go for their grandchildren or if like total war you go a little earlier like the mandate of heaven expansion)
If you get like playing particular characters in start as ruler Cao Mao (with a perk or trait called puppet ruler that makes him lose influence and a quest to strengthen imperial power) or play as vessal Jiang Wei with example a trait called the legacy of Kongming maybe costing less influence to raise an army against Wei and start as adventurer can also have its own story.

I hope you can have more than one starting story including maybe if your hero starts as a pretender, making him a target to assassination plots or even be chased by the armies of the kingdom you pretend to be its rightful ruler. At the same time possible secret allies among the nobles of that kingdom and if you become close to a certain faction, it can help you regain the throne. Also may join the enemies of your kingdom in the hope of regaining the throne or relinquish your claim to join your own faction, but you can plot later. Maybe you can do it.
